Replacing legacy systems

Replacing a legacy system means retiring software, or a spreadsheet, that your business has outgrown, and moving to something built for how you work now. We build the replacement around AI from the start where it helps, and move your data across carefully, checking it as we go.

When the system runs the business

Most businesses have one: the system nobody likes but everyone depends on. It might be an old database, a platform you've outgrown, or a spreadsheet that's quietly become the real system. It's slow, it doesn't talk to anything else, and only one person really understands it.

Replacing it feels risky, so it stays. But every year it stays, the workarounds grow, and so does the cost of leaving.

What we do

  • Work out what the old system really does, including the parts nobody wrote down
  • Design the replacement around how you work now, with AI built in where it pays
  • Move your data across, checked and reconciled
  • Plan the switch so the business keeps running

Data at scale is where these projects go wrong. Damian has managed meter data management systems holding over 50 billion rows at Origin Energy and ERM Power.

In practice

GoHighLevel, replaced

A property development company ran its sales and marketing on GoHighLevel. We replaced it with an operations hub of its own: AI sorting email and drafting replies, a CRM with sales pipelines, and automated follow-up of every website enquiry.

Spreadsheets, replaced by BuildTrack

The same company ran its developments on spreadsheets. We built BuildTrack to replace them: feasibility and financial modelling, cash flow forecast against actuals, MYOB import and reconciliation, scheduling with a Gantt chart and critical path, project documents, a curated view for lenders and partners, and trades confirming their dates by SMS or email.

BuildTrack is now a Hartsco product, open to other organisations since October 2026, with access by request.

How it works

Questions

How do you move data without losing it?
We map every field, move the data in test runs first, and reconcile the totals between old and new before anyone relies on the new system.
Can we keep using the old system while you build?
Yes. The business keeps running on the old system until the new one is ready and checked.
Do we have to replace everything at once?
No. It's often better to replace one piece at a time, starting with the part that hurts most.
